The Parallel-Run Method

Accounts migrate in blocks, never in a single cutover. Each block runs on both systems while a nightly reconciliation agent proves parity line by line — positions, valuations, accruals, fees, statements. Only when a block passes its validation gate — a signed evidence packet with zero unexplained variances — does system-of-record status transfer. Until that signature, rollback to the legacy platform is available at any time with no data loss.

  • Ignite

    The block runs in parallel; legacy remains the system of record.

  • Validate

    Nightly reconciliation until twenty consecutive business days show zero unexplained variances, across a full statement and fee cycle.

  • Cut over

    Client-facing output moves to the new system; legacy runs read-only for one shadow cycle.

  • Bank the savings

    Legacy billing ends for the block's accounts; savings are recognized only when the vendor invoice actually drops.

The five phases

  2. Phase 2

    Build & Parallel Ignition

    Foundation blocks implement trust accounting conventions your legacy platform took decades to accumulate. The first block ignites in parallel; legacy remains system of record while reconciliation runs nightly.

  3. Phase 3

    Validation

    Positions, valuations, accruals, fees, and statements reconcile line by line. Unexplained variances block progress until the ZERO gate criteria are met.

  4. Phase 4

    Incremental Offload

    Signed blocks cut over one at a time. Client-facing output moves to the new system; legacy runs read-only for one shadow cycle. Legacy billing ends per block only after invoice confirmation.

  5. Phase 5

    Independent Operation & Legacy Retirement

    Your operators run the system while we watch — then without us. Legacy subscriptions end block by block until the vendor relationship is fully retired and the fee ledger reflects permanent reduction.

The fee ledger
